1. How deep is the gravel? 2. How long has the tank been set up? 3. How well and often do you vacuum it? 4. Can you take your decor/hiding places out to make this easier? (I probably couldn't with my Mbunas.)

The main issue is stirring up the current substrate. If the gravel is 3", you might still run into a small nitrites/nitrates spike even if it's vacuumed every week. I would take out a small amount at a time, like 1/5 or 1/4 of the tank every day or two, test to see if you've sent the nitrites/nitrates up, and be ready to do a water change or add some Prime if needed.

Moving rocks or decore to get substrate out, then again to get new substrate in, can be aggravating but remember to put your hiding places back if your keeping aggressive species that need them.

Ava's  got it right...start on one side and work your way over to the other side...if you only want to do a gradual change. This gives the bacteria a fighting chance keeping a foothold. But don't do a filter change until you're completely done and don't do a filter change just prior to the change either. You want to keep as much of your good bacteria as possible in your tank. Easy way to add sand to a tank filled with water is...wash the sand and scoop the wet sand into a small container and lower into tank and slowly pour out. Or another method is to take a 2liter plastic bottle...cut the bottom out, place wet sand in it. Place finger over top or neck of bottle( the end you drink out) lower into tank, remove your finger and sand will slide out the neck or you may have to shake bottle a little. Test your ammonia and nitrite levels because you will get spikes every time you take out substrate or add new. Just move your rocks, decorations, ect.....around keeping them in the tank. So the bacteria doesn't die on them. Check levels...

Another way is to plan ahead. Do a ammonia and nitrite level check, to make sure you don't have a level problem already. Top off tank couple days before. Don't feed fish the day before. Have sand washed and ready. Fill enough buckets with water from the tank to put decorations, plants, fish,  ect in buckets. Turn filter off, if you haven't already from the lower water level. Put decorations, rocks into buckets... then the fish. Take old gravel out. Vacuum bottom of tank. Place new substrate in. Add enough treated water to tank to be able to turn filter back on. Add rocks, decorations...set them up as you want. Then add fish. top tank off. Add stress coat if you want. Leave lights off rest of day. Check ammonia and nitrite levels. Next day check levels. Turn lights on, feed fish as usual. Check levels...be ready to do water changes...it's like a new tank set up...you will get a spike.

Good Luck

+1 to Mibwb. I'm not brave enough to change all the substrate in one day, so I wasn't going to act like I had. I was hoping someone with more experience would chime in and offer more options.

If your going to take your decorations out and put them into buckets of tank water, try to be quick so they're not out in the air but a few seconds. That way all the good bacteria that's ON THEM doesn't die. Maybe ask someone to help; having someone to pass them too makes it easier for me.

If your planning on changing the entire tank at once, might want to have a bottle of Prime ready. It detoxifies Ammonia, Nitrites, and Nitrates. If you have a bigger spike than expected, it will come in handy. Don't be afraid to do a 20% water change and add some Prime to get things back to the way they were befor adding your fish back. Even if you get the parameters back the way they were, ALWAYS re-acclimate the fish before reintroducing them!

The beneficial bacteria is greatest in areas of good water flow where new ammonia/nitrite is carried to it. Within the substrate, it significantly decreases the further you get from the surface unless you're running an under gravel filter (UGF). Instead, we use filters with biomedia because there you have lots of forced water flow.

My overall point - yes, there is some bacteria in the gravel, but if you have food filtration I wouldn't worry about doing a 100% change in one shot. I'd be inclined to move fish to a seperate tank or holding container with some tank water, drain the tank down, remove all old substrate, replace with (very well washed) new substrate, add back water, insure temperature is correct, and then acclimate fish back to the tank.

The #1 reason people complain about sand after switching is because they don't wash it well enough. Be sure to wash it very well (which will take a while, but is worth the effort).

Ahh, I sense the early stages of fishaddictism....it is a "Dark Force".  Weekends spent in LFS. Adding fish to a tank at night in the dark so your wife doesn't see a new one. Hurrying home from work just to see how the fish are, then your family. Driving your friends and family crazy with "Fish Talk". Joining Fish Forums and staying up at night on the computer, just to talk to someone who understands your feelings..."gets it" about fish. Having "Fish Friends". Forgoing a "family outing, wedding, birthday party, reunion... because it's at the same time as the "Fish Auction" . Making sure your vacation is the same time as the "Fish Convention". The list goes on...Tank sales...Craigslist..."Just one more tank. And no more, I promise"....
There will be ups and downs. There will be losses (lost a fish store credit slip). There will be joys ( BAP points). The purchase of a generator (just in case) for the fish of course. You will have more meds for your fish, than yourself. There will be adoptions(fish of course) that bad misunderstood cichlid from a broken home.
All, I can say..."Is Welcome...I get it....we all get it...welcome...

One of the best ways to clean sand is by using a pillow case,  dump sand 1/3 full in a pillow case, then wash sand with a hose. When the water comes out clean out of the pillow case you are good ! I actually got this method from this forum several years ago!  I have used it ever since with no issues,  just very cold hands... Good Luck !
